Managing D4 items during Season 14 is increasingly about understanding the economy behind your upgrades. Horadric Gems are a perfect example because their final crafting requirements are far beyond what most players can gather casually. A Flawless version requires 25 million fragments, 250 million Gold, and 7,500 Forgotten Souls.

For players who regularly farm D4 items, this changes how endgame sessions should be planned. Instead of simply running whichever activity feels rewarding, it makes sense to choose content according to your current resource shortage and switch activities when that shortage changes.

Start With the Full Crafting Cost

The Horadric Gem system has three main stages.

Grand Gems cost 1 million fragments, 10 million Gold, and 300 Forgotten Souls. Five Grand Gems combine into one Horadric Gem, while five Horadric Gems are needed for a Flawless Horadric Gem.

That means the final upgrade represents a massive resource investment. If you want one for your build, it is better to calculate the entire cost before starting rather than discovering halfway through that one material is dramatically behind the others.

Fragment Drops Are No Longer as Restrictive

One of the best improvements in Season 14 is the ability to convert unwanted fragments at a 1:1 ratio through the Jeweler.

The conversion recipe uses 200 fragments and returns 200 fragments of the desired type. This effectively removes much of the old problem where a player could spend hours farming but still lack the exact fragment needed for a particular upgrade.

You can now treat different fragment types as part of one larger pool. If you have too much of one type, convert it instead of letting it sit unused.

Prioritize Torment 10 Through 12

Higher Torment levels are where serious fragment farming becomes worthwhile. The drop rates scale upward substantially, making low-difficulty farming inefficient for characters capable of clearing higher content quickly.

Torment 12 should be the long-term target for strong builds, especially when using a farming method designed around dungeon rewards.

Still, do not confuse difficulty with efficiency. A build that clears Torment 11 quickly can outperform a slower Torment 12 setup. Clear speed, deaths, loading time, and travel time all affect your actual hourly income.

Use Gem Reserve When You Can

The strongest fragment farming strategy involves Escalating Nightmare Dungeons and a favorable third-layer setup.

You need Branching Pathways unlocked in the War Plans Nightmare Dungeon tree. Once you start an Escalating Nightmare Dungeon on Torment 12, the goal is to find a third layer with Gem Reserve and Dark Omen.

Gem Reserve chests can contain as much as 270,000 fragments. Dark Omen can also spawn a Stalking Boss, such as The Butcher, for another 750,000 fragments.

The useful part is the reset technique. Do not kill the final dungeon boss. Instead, return to town, enter a nearby normal dungeon, and then use your portal to return. The third layer can reset, letting you continue farming a desirable layout without starting everything from scratch.

With a good setup, this method can produce more than 27 million fragments in under 40 minutes.

Choose Sear's Reach for Simplicity

Players who prefer a less complicated method can run Sear's Reach.

The dungeon is designed for quick boss-focused clears. Ignore most trash mobs, reach the boss, collect the guaranteed three Royal Gems, and check for a possible Grand Gem.

The Royal Gems can then be salvaged at the Jeweler. Ten Royal Gems provide enough fragments to make a Grand Gem, giving this route a useful balance between simplicity and steady returns.

It is not necessarily the most explosive farming method, but it has very little setup and can fit easily into short play sessions.

Gold Requires Its Own Plan

Even with millions of fragments stored away, the final crafting step can still fail because of the 250 million Gold requirement.

Kurast Undercity can help when Gold becomes the main bottleneck. Players using Gutter Filth in the Nightmare Dungeon tree can hunt Spirit Beacons and ignite braziers to spawn Portal Pranksters.

The resulting secret chests can contain large Gold bundles as well as Horadric Seals. This makes the activity particularly useful after a long fragment-focused farming session.

Protect Your Finished Gems

The worst economic mistake is salvaging a Horadric or Flawless Horadric Gem simply because you temporarily need more fragments.

The return is only around 1 million fragments, which is nowhere close to compensating for the original crafting investment. Destroying one can wipe out hours of progress.

Keep completed gems protected and decide on your final build before committing to expensive upgrades.

Think in Farming Cycles

The best approach is to rotate your activities according to your inventory. If fragments are low, use high-Torment Escalating Nightmare Dungeons or Sear's Reach. If Gold falls behind, switch to activities that provide stronger currency rewards. Forgotten Souls can be accumulated naturally through your broader endgame routine.

This approach is much more efficient than trying to farm everything at the same time. It also gives you a clearer idea of when additional spending is useful. If you decide to invest in cheap Diablo 4 Gold, make sure it fills an actual gap in your crafting budget rather than simply increasing your currency without a specific upgrade planned.

A More Manageable Endgame Economy

The Flawless Horadric Gem is intentionally expensive, but the Season 14 systems make the process more manageable than the raw numbers suggest. Fragment conversion removes much of the randomness, high-Torment content improves farming speed, and specialized activities help balance your Gold income.

The main lesson is simple: track your resources together. Once you know which material is holding back your next upgrade, choose the activity that directly addresses that shortage. That makes the Horadric Gem grind feel like a planned progression goal instead of an endless resource hunt.
